The Situation

An independent brokerage in BC with 12 agents had no standardized onboarding process. Every new agent joined with their own tools - some using Gmail, some using Outlook, some using personal email addresses for client communication. The broker was spending 4 to 5 hours per new agent getting them set up: creating email accounts, explaining the CRM, chasing compliance documents, and setting up shared drives manually. Compliance document completion was running at 60% - meaning 40% of agents were missing required paperwork. The broker was also managing all of this from her personal Gmail account.

What We Built

The one-time setup work - the systems, automations, and infrastructure we put in place before the ongoing management begins.

Migrated the entire brokerage to Google Workspace - 12 agent accounts, professional email addresses, and a shared drive structure for all brokerage documents

Built a new agent onboarding workflow in Zapier - triggered when a new agent account is created, automatically sends welcome email, compliance document package, and GHL access invite

Created a compliance document collection system using Typeform + DocuSign - agents complete all required forms in one session, documents auto-route to the broker's Google Drive

Built a GHL pipeline for agent onboarding - tracks each agent's compliance status, training completion, and first 90-day milestones

Set up automated compliance reminders - agents with incomplete documents get a daily reminder until all paperwork is complete

Created a shared Google Drive structure for the brokerage - listing documents, transaction templates, marketing assets, and training materials all organized and accessible

Built a Zapier workflow to add new agents to the brokerage's GHL account with the correct permissions and pipeline assignment

Created a monthly compliance audit workflow - automatically checks which agents have upcoming license renewals and sends reminders 90, 60, and 30 days out
